Payment Strategy Partners

An independent advisory firm for any business that makes or receives payments.

We examine what you are actually paying across cards, cash, banking and foreign exchange, compare each line against what the market offers today, and negotiate it down on your behalf. We also advise firms building payment products — on licensing, pricing, and how a product connects to the schemes and the banks.

Why this happens

Very few businesses overpay through carelessness. It happens because the cost of making and receiving payments is not one number but a stack of separate charges, set by different parties at different times — and most of it is invisible unless you know where to look.

Card acceptance is the most familiar part of the stack. Interchange goes to the bank that issued your customer's card. Scheme fees go to Visa and Mastercard. Your acquirer adds its own margin. Then come the gateway, the terminals, tokenisation and chargeback handling. Most providers present the total as a single blended rate on a monthly statement.

Cash has its own stack: collection, counting, insurance and the bank's deposit charge. Cross-border payments carry FX spreads that are rarely benchmarked and almost never negotiated. Banking charges on operational accounts — fees for faster payments, CHAPS, account maintenance — accumulate quietly in the background. And the interest foregone on cash balances that sit in poorly-remunerated accounts is a loss that never appears on any statement at all; it simply goes uncollected.

The cost stack was set at different points by different people, and none of them will tell you when their part of it has drifted above the market.

What We Do

Cost Optimisation

Every business that makes or receives payments carries a stack of charges across card acceptance, cash handling, foreign exchange, banking and treasury. Most of those costs were set at different times by different parties and are presented as a single number at the bottom of a statement.

We take the stack apart line by line, price each component against what the market offers today, and renegotiate or retender the lines that have drifted.

Strategy & Build

For firms building payment products. We work on the commercial questions that decide whether a product is viable: which licence you need and what the regulator will expect, how the product is priced against scheme economics, which acquirer, sponsor and processor relationships to hold directly, and what the unit economics look like at volume rather than at launch.

Cost Optimisation

Managed Development

We act as the commercial product team for firms that know what they want to build but have nobody to build it. We write the specification, select and manage vendors, run scheme and bank onboarding, and stay with the programme until it is live and processing.

Who we work with

Our clients divide roughly in two. On one side are the businesses and public bodies that make or receive payments and want to pay less to do so. On the other are the firms building payment products, where the questions are about licensing, pricing and market access.

SMEs

One acquirer contract, signed some years ago on a blended rate and rarely revisited since. That is usually where the money is, and usually recoverable without changing provider.

Retail & Hospitality

Multi-site estates, terminal fleets on rental contracts that have outlived the hardware, and high-volume low-value baskets where the fixed fee per transaction does more damage than the percentage rate.

Cash-Intensive Sectors

Cash carries a cost stack of its own: collection, counting, insurance, bank charges on deposits, and the working capital tied up in transit. We price all of it, including the case for automating the count at the point of takings.

LEARN MORE

Fintechs & Payment Institutions

Safeguarding arrangements, sponsorship and bank identification number pricing, and the decision whether to operate as an agent or seek your own permissions. We work on the terms, not only the strategy.

LEARN MORE

Stablecoin & EMT Applicants

Choosing between an electronic money permission and the MiCA route, structuring reserve and redemption arrangements a regulator will accept, and building the banking relationships the model depends on.

LEARN MORE

Local Government & Public Sector

Procurement rules narrow the options and surcharging rules narrow them further. We work inside those constraints and produce the written benchmarking evidence audit committees expect to see.

A weekly essay on the history of payments

We publish a long-form essay each week, working through how merchants, banks and states have moved value over the last five thousand years. Current developments — a scheme-fee filing, a new product launch, a stablecoin authorisation — are set inside the longer history that produced them.

It is written for people who want to understand why the market works the way it does, rather than commentary on the week's news.

About PSP

Independent payments advisory for SMEs, fintech and the public sector.

An independent commercial advisory firm built to make the payments cost stack work better for the businesses it touches.

Every business that handles money pays a stack of fees to do so. Most businesses overpay somewhere.

The market for advice on this is structurally broken:

  • ✓ Tier-one consultancies serve only the largest.
  • ✓ Specialist boutiques work mainly on the provider side, and
  • ✓ Vendor-aligned consultants sell single-vendor solutions.

There is a clear space for an independent, senior, outcome-linked firm that covers the full payments cost stack from the buyer's seat.

That is what PSP exists to be.

Why We Exist

We believe advisory work should be commercially accountable, practical and aligned with the client’s interests. Wherever possible, our fees are linked to outcomes rather than open-ended billing. Our advice comes from hands-on experience of payments contracts, products and programmes, not generic consulting frameworks.

We approach every engagement from the buyer’s seat first. We work for the organisations paying for payments, while managing provider relationships openly and transparently. And because the payments cost stack is complicated enough already, we keep our advice, findings and recommendations in plain English, making it clear what matters, why it matters and what to do next.

Adam Durrani has spent more than forty years in the international payments market.

His career spans the UK, Europe and Asia, working across wholesale banknotes, foreign exchange, payments and commercial operations.

He has built and led commercial teams in each region, negotiated at every level of the market, and worked with mid-market merchants, multinational corporates, regulated payment institutions and public sector bodies — on both sides of the buyer-provider relationship.

Why We Exist

We start with a conversation, at no cost, to establish whether there is likely to be anything worth finding. If there is, we ask for twelve months of statements and contracts and take the cost stack apart line by line.

You then receive a written report setting out what each line costs you today, what it should cost, and what we believe is recoverable. You decide what to do with it. Where you want us to carry on, we handle the renegotiations and the retendering, deal with the providers directly, and stay with the work until the new arrangements are in place and the change is visible in your statements.

Why We Exist

We publish a long-form essay each week on the economics and history of payments — how the market is structured, why it works the way it does, what the regulatory and commercial developments of the moment actually mean, and where they fit in the longer history of how value has moved. The essays draw on primary sources, interviews with practitioners, and the commercial experience that comes from working inside the market rather than writing about it from outside.

It is written for people who want to understand the substance, not for people who want a summary of last week's news.
